Many organizations have spent years modernizing their data landscape. They have invested in cloud platforms, governance frameworks, analytics tooling, and specialist teams. Yet when I speak with C-Levels, the same concerns come up again and again. Decisions still take too long, data quality varies from team to team, trust is inconsistent, and the promise of AI feels far ahead of what the organization can actually operationalize.

Technology alone does not move an organization up the data maturity curve. The organizations that break through are the ones that leverage data products and treat them as business assets, not technical outputs. They govern and manage them with the same discipline and accountability as any other item that appears on the Profit & Loss (P&L). This shift changes the economics of data entirely.

How do data products change the economics of data?

Most companies still treat data as a cost center that covers infrastructure, licenses, and engineering hours—costs rarely measured in terms of return. A true data product behaves differently. It has a clear purpose tied to a business decision. It is curated, governed, documented, and reusable. It has an owner and a lifecycle, adoption metrics, and measurable impact.

When organizations operate data products rather than simply delivering data assets, they can finally quantify value in financial terms. They can see the cost to produce, the cost to maintain, the level of reuse, the reduction in risk, and the improvement in decision accuracy. This gives the enterprise its first clear measure of data product ROI.  The most forward-thinking CFOs and CDOs have already stopped asking how many dashboards were created and started asking which data products generate the highest return. And according to Gartner, most don’t yet have the metrics to answer that question.1

Why finance is the best place to start with data products

Every enterprise has a P&L. Very few have a data product built around it. A P&L data product brings together revenue, cost, forecasting inputs, customer behavior, risk indicators, and operational drivers into a single, trusted asset that supports financial planning, scenario modeling, margin optimization, and strategic decision-making. It becomes the financial source of truth that executives can rely on, rather than a collection of spreadsheets and reconciliations.

When this exists, forecasting cycles shorten, decisions become more confident, and the organization finally sees the return on its data investments. Finance moves from reconciliation to strategic modelling.

The impact on AI becomes clearer. AI is only as effective as the quality, consistency, and governance of the data it learns from, which is why AI-ready data has become the prerequisite, not the outcome, of a successful AI strategy. Without trusted, reusable data products, AI scales inconsistency. It amplifies fragmentation and increases risk. And Gartner2 predicts that through 2026, “organizations will abandon 60% of AI projects unsupported by AI-ready data.” When data products sit on the P&L, AI initiatives shift from experimentation to investment. Finance can see cost per insight and business leaders can measure return. Capital can be allocated toward AI use cases that are supported by governed, production-ready data assets, and as a result, AI becomes economically accountable.

Finance is where the value of data products is easiest to see and hardest to argue with. But the same discipline: governed ownership, measurable outcomes, and financial accountability applies to every data product across the enterprise. That is the operating model shift that separates organizations that scale from those that stall.

Why do data product initiatives fail — and what fixes them?

Across industries, similar obstacles arise when organizations attempt to scale their data efforts. There is no shared definition of a data product. Data ownership is unclear, especially across domains, making accountability difficult. Teams still operate with a project mindset, delivering once and moving on, and adoption remains low, even when the underlying data is technically correct.

A data product that is not used or reused creates no enterprise value. This is why maturity stalls, even in organizations with strong platforms and talented teams.

Placing data products on the P&L introduces accountability, prioritization and measurable outcomes, which changes the operational model and drives meaningful behavioral change.  Data products are then accountable for financial outcomes, business units own decisions supported by data, finance gains insight into ROI AI investments, and capital allocation becomes outcome led.

How do data products improve decision-making and data maturity?

Data products force organizations to behave differently. They bring clarity because each product exists to support a specific decision. They bring accountability because each product has an owner, delivery becomes repeatable. They build trust because governance is embedded from the start, and they create scale because teams reuse what already works instead of rebuilding from scratch.

The most important outcome is an increase in decision velocity. That is the real measure of data maturity.

The economics of scalable data product delivery

One of the biggest barriers to scaling data product delivery is not technology alone, it is the complexity of how data products are defined, governed, and delivered across the enterprise.

In order for organizations to break through this barrier, they need to stop treating data product delivery as a custom engineering exercise and start treating it as a repeatable operational capability. This means establishing common standards for how data products are described, how quality is measured, how ownership is assigned, and how reuse is tracked and rewarded.

The economics shift when delivery becomes systematic. When the time required to produce a trusted, governed data product falls from months to weeks, the cost-per-insight drops, reuse compounds, and the return on prior data investments becomes visible. Finance can finally see not just what data costs to maintain, but what it generates in decision accuracy, risk reduction, and operational efficiency.

AI amplifies this dynamic in both directions. Organizations that build a governed, reusable, and measurable data product factory give AI what it needs to deliver consistent, reliable output at scale. Organizations that do not will find that AI accelerates the inconsistency they already have.

The question for C-suite leaders is not whether to invest in data products, but whether their delivery model can scale. Point solutions and one-off builds will not close the gap between current maturity and the pace that AI-driven competition demands. The organizations pulling ahead are those that have made data product creation a systematic, measurable, and financially accountable capability — not a project, but a production line.

What should you look for in a data product platform?

When evaluating a platform to operationalize data product delivery, look for five capabilities:

  1. Factory-model delivery: A data product platform should convert delivery from a custom engineering exercise into a repeatable, governed production process, so teams produce trusted data products in days, not months, without rebuilding from scratch each time.
  2. Automated trust scoring: Before any data product reaches a decision-maker, the platform should automatically assess it for completeness, accuracy, lineage, and fitness-for-purpose, giving every consumer a clear, consistent signal of whether the data can be relied upon.
  3. Reuse tracking: The platform should measure how widely each data product is adopted across the enterprise and surface that adoption as a financial metric, turning reuse into quantifiable return on prior data investments.
  4. AI-readiness certification: Each data product should be assessed against the quality and documentation standards required for machine learning workloads, so AI initiatives are built on data that has been validated for production use, not assumed to be fit for purpose.
  5. Cost and ROI visibility: Finance needs a clear view of what each data product costs to produce and what it returns in decision accuracy, risk reduction, and operational efficiency, making data financially accountable at the product level, not just the platform level.

How do C-suite leaders build a data product strategy that scales?

From my work with C-suite leaders, organizations that succeed do not begin by asking how to build more data products. Instead, they begin by identifying the decisions and business outcomes that matter most. They then assess whether they have reliable, reusable, and well-governed data products to support those decisions. Progress comes from improving one high‑value decision at a time and scaling from there.

This approach turns data from a technical initiative into a strategic investment. It builds momentum, builds trust, and moves the organization up the maturity curve in a way that is measurable, sustainable, and economically accountable.
